§ 01  The premise
Most organisations do not have a strategy problem. They have a systems problem, and they are working hard in the wrong place.

I have spent two decades inside advertising accounts and nearly three inside the markets. The lesson is the same in both. Results come from the process behind the decisions, and most processes are held together by memory, good intentions and one busy person.

So I work the other way round. First I make sure we can see reality clearly. Then I find the single thing holding performance back, which is often not where anyone is looking. Then I build the rules, scripts and AI tools that keep it fixed, with every change logged, reversible and reviewed.

What 28 years of risk taught me.

Markets punish vague thinking faster than any boardroom. Three habits from the trading desk run through everything I build for a business.

Lesson 01

Decide the risk before you act

A trader knows the exit before the entry. In a business that means agreeing what a change may cost, and how you will know it failed, before a pound is spent.

Lesson 02

Rules outlast moods

Good days make people bold and bad days make them freeze. A written rule behaves the same on both, which is why the systems I build run on rules first.

Lesson 03

Judge the decision, not the result

A sound decision can lose and a careless one can win. Reviewing the process, every time, is the only way results improve for good.

Constraint first. Everything else second.

Skilled people fail most often by doing good work on the wrong problem. Five steps stop that happening.

Measure

Confirm the numbers describe reality. If tracking is wrong, every decision after it is a guess.

Diagnose

Walk the hierarchy from the top and stop at the first thing that is broken. That is the constraint.

Design

Decide what would fix it, what it should change, and how we will know. Written down before anything moves.

Build

Rules and scripts where the logic is known, AI only where judgment is needed. Every change needs approval.

Review

Each change is logged with its reason and its undo step, then checked at 30, 60 and 90 days.

Fix from the top down. Scaling traffic into a business that cannot deliver makes the problem bigger. Rewriting ads for a page that does not convert buys more expensive visitors who leave. The most valuable diagnosis is sometimes that the lever is not in marketing at all.

I run my own practice on the systems I build for clients. They are not slideware. Choose one to see what it records.

The operating brain AI

A private AI workspace holding every client’s context, targets, decisions and history. It drafts, checks and prepares. It cannot change a live account without a named human approval.

Every change records what moved, why, the exact step to undo it, and a review date. Outcomes are checked later, so the system learns which decisions worked.

The right tool, not the newest one.

Adding AI to a problem a simple rule can solve adds cost, delay and a new way to be wrong. Every piece of automation I build is placed on this scale first.

I take on a small number of engagements so each one gets senior attention. You work with me, not a junior I hand you to.

You get the conclusion first, then the reasoning and the numbers behind it. If the answer is to do nothing, I will say so.

A figure is checked against the source before it reaches you. If something has not been checked, I say that plainly.
